What does a missed call cost an HVAC or plumbing business?

By Connect Helm ·

A missed call costs a home service business the value of the job that call would have booked, multiplied by the odds the caller would have said yes. The cost of a missed call is different for every shop, which is why the useful answer is a number you calculate from your own phone records. It takes about ten minutes, and the result is usually larger than owners expect.

The formula for the cost of a missed call

Multiply three things: the real customer calls you missed in a month, the share of those you would have booked had you picked up, and your average job value. Here is a made-up shop to show the arithmetic. Swap in your own figures.

StepExample shopYour shop
Calls missed in a month30Count from your phone log
Of those, real customers (not spam, vendors or wrong numbers)20Drop the rest
How often you book the job when you do answer50%Your honest close rate
Average job value$400Total revenue divided by jobs
Lost in a month20 x 50% x $400 = $4,000Multiply it out

The example comes to $4,000 a month, or $48,000 over a year, from one phone that sometimes rings while the owner is under a house. A shop with a higher average ticket, like a furnace or water heater replacement, loses more per call. A shop that only misses a handful of calls a month loses less. The point of the exercise is to replace a vague worry with a figure you can compare against the cost of fixing it. If you do not know your close rate, start with a cautious guess, run the numbers, then run them again with a higher and a lower guess. If the loss is meaningful across the whole range, you do not need a precise rate to know the phone is costing you.

Where to find your missed-call count

  • Your phone carrier or business phone system keeps a call log. Most let you export 30 days as a spreadsheet.
  • Count unanswered inbound calls, then sort by number. A number that appears twice in ten minutes is someone trying again because nobody picked up.
  • Check your voicemail box against the log. Calls with a message are the easy ones to recover. Calls with no message are the ones you never learn about.
  • If you use a cell phone for the business, scroll back through missed calls and mark each as a customer, a vendor or noise.

Which calls to leave out

A raw missed-call count overstates the loss, so clean it before you multiply. Remove robocalls and spam, wrong numbers, vendors and suppliers, and calls that hang up after a few seconds. Remove existing customers who will simply call back or text your cell. What remains is new work you did not get to answer. Be conservative here. A smaller number you trust is more useful than a big one you do not.

Why voicemail does not catch most of it

Someone with water on the basement floor or a dead furnace in January is not browsing. They are working down a list of search results, and the first business that answers usually gets the job. A voicemail greeting asks that person to wait for you, and many will not. This is a judgment from how emergency calls behave, so test it on your own numbers: look at how many of your missed callers left a message and how many of those you reached before the job went elsewhere.

When the misses happen in New Jersey shops

WhenWhy the phone goes unanswered
Mid-jobHands are in a wall, on a ladder or under a sink
First cold snap or a stormEvery line is busy at once, which is when demand peaks
Evenings and weekendsNobody is on the line and the call goes to voicemail
Lunch and drive timeThe one person who answers is the one on the road

What to do once you have the number

  1. Log missed calls for 30 days and run the formula with your own close rate and job value.
  2. Sort the misses by cause: busy, after hours, or nobody assigned to the phone.
  3. Compare the monthly loss to what each fix costs. Hiring a person, a human answering service and an AI receptionist are different purchases, and our guide to what an AI receptionist costs in New Jersey lays out the ranges.
  4. Pick the fix that matches the cause. A phone that goes unanswered after 5pm needs coverage after 5pm, not a bigger office staff.

For a trade shop, the fix that matches most causes is an AI voice agent that answers on the first ring, says it is an assistant, finds out whether the call is an emergency, books into your calendar, texts a confirmation and logs the call to your CRM. A caller can reach a person on request. You can see how that works for HVAC companies and plumbers, or read how it compares with an answering service or a front desk.
